Picture the top of the ladder. Level 5 — Predictive & automated: AI and automation handle the routine decisions, and effort shifts from doing the work to handling the exceptions. Level 6 — Adaptive: strategy and technology are inseparable, the company senses change and reconfigures in real time, and maturity stops being a project and becomes the metabolism of the business.

It’s tempting to think you climb there by buying more AI. You don’t.

More AI is still a tool

Adopting AI almost always means AI as a tool — handed to individuals, used at the edges, bolted onto the same way of working. Copilots draft the email, a model summarizes the meeting. Useful. But the objectives, the processes, the ownership, the decisions stay exactly as they were. You get faster typists, not a faster company.

A tool makes one person quicker at one task. It doesn’t move you up a rung, because the rungs aren’t about how much AI you’ve bought.

The top rung is a method

What separates Level 5 and 6 from everyone below isn’t more models. It’s that the company runs as one connected loop:

  • Strategy — what you want and how it’s structured: objectives, ownership, governance.
  • Execution — how the work runs: workflows, automation and integrations, with people and AI inside guardrails.
  • Insights — how you’re doing and why: live KPIs, reports, a full audit trail.

Intent goes in, execution comes out, the truth comes back, the system improves. In that loop AI isn’t a clever assistant at the edge — it’s woven into how the company runs, governed, measured and accountable. That is what lets the routine run itself and the exceptions find an owner.

Maturity is behaviour, not budget

This is why the biggest AI budget in your industry won’t put you at the top of the ladder. You can own every model on the market and still operate at Level 1 if nothing about how you run has changed. The summit is a behaviour, not a purchase.

So the top rung isn’t more AI. It’s a method — the layer that turns AI from a clever assistant into the way the whole company runs.
